Having a US based fulfillment center doesn’t help you avoid tariffs, but it can help you mitigate your exposure to the changing economics of global trade. While the tariff and deminimis changes are having people look at their sourcing and fulfillment, most are focusing on the cost impact. But the real burden for many brands is and will be the cash-to-cash cycle. You need inventory to stay alive… get it close to your customers and get it sellable quicker. This atleast gets you the cash you need to continue brining in new inventory with the new tariff structure. Kyle Bertin from Two Boxes gives a great example about how having US warehousing (who are great at Returns… probably because they use Two Boxes) can help you avoid unnecessary cost and optimize your cash outlay.
I had a few questions on my last post regarding what I mean about the value of returned inventory going up in light of new tariff announcements. Let's break it down for a hypothetical $100M apparel brand, who imports their goods from China and has the following stats: - AOV = $150 - COGS = 20% - Inbound transportation (supplier to fulfillment location) = 10% - Return rate = 25% - Restock rate on returns = 70% Let's analyze the benefits of improving this brand's return to stock rate via better returns processes and technology in light of this brand now paying a 54% tariff on China imports. On average, apparel merchants on Two Boxes are getting 85% or more of their returns back to stock. Moving from a 70% to 85% restock rate would mean that this company would get $3.75M more GMV returned to stock. To replace that GMV from their supplier, they now would pay ~$1.5M on production costs, tariffs and inbound transportation. Instead, they would pay their 3PL ~$150,000 to process that inventory with higher quality (by, of course, using Two Boxes). By optimizing their returns to avoid unnecessary inventory and tariff costs, this brand could save ~$1.35M per year (or ~1.35% of their revenue). This is why we like to say returns are an asset (inventory) and do not have to be a liability for brands.
