How can you manage project timelines as an FM contract manager?

Na minha experiência, entender o contrato vai além de saber quais são os valores e os prazos de entrega, é fundamental entender qual é o cenário como um todo, porque muitas vezes o serviço é atrasado, não por falta de cronograma ou verba, mas por falta de alinhamento das partes. O contratante também precisa saber qual é a sua responsabilidade com a entrega do projeto.

My best advice, in my field/discipline is to understand the unknown. What I mean by that is in any renovation or repair context there is always an unknown variable. In understanding that these things happen you posture yourself to be able to successfully manage through these challenges. Focus on quick solutions in order to minimize delays to the timeline.

Gostaria de complementar com cinco pontos que considero como chaves para entender os contratos. Não vou discorrer sobre eles, mas apenas citá-los: 1 ler e reler o contrato 2 ler e reler todos os anexos 3 conhecer todas as normas e procedimentos aplicáveis 4 mapear os riscos e oportunidades 5 usar da tecnologia para tornar o conhecimento e execução do contrato menos "sofrido". A partir daí é disciplina operacional e foco nas entregas.

There are several factors to be considered but you should consciously start with understanding the contract, features, materials and resources needed, expertise needed, timeframe, cost, possible regulations that may hinder or disrupt the work and you should review the process more than twice and while on the job.

In creating a realistic schedule, prioritize tasks based on dependencies and critical path analysis. This strategic sequencing not only ensures a logical flow of activities but also minimizes potential bottlenecks, contributing to a more resilient project timeline.

Use Gantt chart. it greatly help in breaking down project into realistic deadlines and fix responsibilities. All buffer times and contingencies all can be included in it.

Understand the specific nature of each project. Predicting future events based on self experience and local conditions. Identify a critical path for every scenario.

Ao criar um cronograma, inicie da forma mais simples com as atividades principais, depois vá explodindo cada uma delas e olhando o cenário como um todo. Não se esqueça de avaliar o local, iluminação, ponto de água, como o material será transportado, e assim por diante, e tudo isso precisa estar no cronograma. Se forem colocadas apenas as atividades, fatalmente a obra será atrasada.

Esse é o ponto crucial para garantir que o serviço será entregue no prazo, que é gerenciar a obra, e para facilitar o entendimento e a porcentagem executada, utilize uma ferramenta de gestão, pode ser o excel mesmo, não precisa inventar a roda, pode ser algo simples e funcional, vai ajudar bastante.

Existem diversas ferramentas para gerenciamento de projetos, sejam elas ágeis ou tradicionais, que podem auxiliar no gerenciamento do cronograma. Para isso se faz necessário o mapeamento dos processos e definição dos stakeholders envolvidos no processo.

Communication as one of the core competencies of Facility Management,it is crucial to maintain a clear path of information to all parties. To-do tasks scheduled should be recorded and monitored,and the status indicated upon each day's activities. Change of project scope should be documented. Upon site inspection,after MBWA is carried out, a work order should be immediately requested for job closeout. Customer feedback forms should be deliberately distributed to all end users. Before each maintenance job is done, a methodology and SOP are handy for safe and seamless task operations. Understanding the needs of all end users, client relationships, conflict management skills,and good team bound are achieved with a good communication strategy.

Clear, regular and precise communication with the client and the project team will strongly help in delivering a seamless project as it helps create a deep clarity in every part of the project.

Review and constantly revise to make necessary update and changes in the process, modifications, materials and time management for the project process and delivery. This will help manage risks, time wastage and unnecessary expenses on the project whilst managing resources and funds.

It is good to identify potential risks that could affect project timelines, such as inclement weather, supply chain disruptions, or changes in regulations. Development risks mitigation strategies to minimize the likelihood and impact of these risks on the project

STAKEHOLDER ALIGNMENT Ensure alignment and agreement among all stakeholders on project timelines and deliverables. Address any conflicting priorities or expectations early on to avoid delays or misunderstandings later in the project. REGULAR MONITORING Monitor progress against the project timelines regularly to identify any potential delays or bottlenecks. Use project management tools or software to track task completion, resource allocation and overall progress.
