Why you should benchmark your procurement function periodically ?

A question came to my mind couple of days back, is my procurement function functions well ? Am i purchasing at the right price ? (Yes , indeed i can show three quotations and prove this, but how can you guarantee that the average of three quotations will represent the most reasonable price i should purchase ?)

Today we all believe the fact that the competition is NOT with companies, BUT with their supply chains. Therefore it is very important to have a well established upstream of goods and information to gain the competitive advantage over your competitors. It's journey starting from understanding your core competency and the identifying the unique value you can bring to your client comparing to your competitor. In this journey, due to the value it can bring to the business procurement teams play a significant role in current business context.

What is procurement benchmarking ?

As per Gateway Procurement , Benchmarking is a process of comparing the performance of a procurement function with that of its best competitor or the best organisation in its industry.

Let's take a closer look now, in simple words if you need to benchmark your procurement functions, few things you need have in your hands before start.

  1. What are you going to benchmark ? it can be purchasing prices, process, number of suppliers , purchase volumes etc.
  2. With whom you are going to benchmark ? you need to have a list of your competitors (not necessarily), in same industry or in a different industry whom you can filter later depending on the level of ethical access to information.

How to benchmark effectively ?

Set the criteria you want to benchmark. Start with the value you expect from the benchmarking activity. Start with your objective. If you think you prices are higher , start with a price benchmarking, try to make it simple as much as possible. If you think you don't have a good supplier pool, then start with a supplier benchmarking. If you think you don't have volumes to negotiate with your inflexible supplier do some volume benchmarking and see how other do ?

Deciding with whom you are going benchmark will be very tricky. Get all your key stakeholders and have a brainstorming session to understand the big picture. Write down the complete list of organizations (whom you all think perform better than you in the given criteria, if you think your prices are high, think of a company who has a price advantage) now the challenge will be how to access these information ? Few tips for this , you can utilize your network to access information, but never ask for confidential information and be professional to handle this. You need to always keep in mind that this process has to be 100% ethical and should never bring disadvantage to the other party. The whole objective of this exercise is to understand opportunities you can formulate a good supply chain strategy. You can also use your supplier network to access these information. Today with the globalization access to information is common. Once you get all the information you can do a gap analysis as to what it has to be and what actual is. Based on the gap analysis you will need to decide new performance objective and the next actions you need to take in order to minimize the gap. Once the actions are implemented it is very important to continuously monitor the actions against the outcome and the deadlines. You need to revise and fine tune the actions as required till you the the final objective is achieved.

Benefits of procurement benchmarking

  • Benchmarking is an eye opener, it will show the difference between your actual performance vs best in class/ competitor. This will also open opportunities such as joint sourcing where both companies struggling and find a joint solution.
  • Benchmarking will help you to develop measurable goals for future
  • Benchmarking will motivate your team and will bring self satisfaction on the areas you perform better
  • It's an opportunity to integrate best practices into your current way of working.
  • Benchmarking will support heavily in procurement transformation projects, as it will break the default inertia within people. You can market the point ''The need for change'' effectively with the findings of benchmarking.
  • This will enhance our teams knowledge on current market situation, market prices, trends, latest technologies, supplier performance, which will open up the window for internal process improvement

Challenges and problems with benchmarking

  • The biggest challenge is access to information and unwillingness to share the information.
  • It takes time and resource consuming, before you start make sure you have adequate resources for the initiative.
  • Comparison of purchase prices etc will not give a 100% clear view as different companies have different negotiation positions and bargaining power. If company A buys same product at $ 5 that doesn't mean you need to buy it for same price.
  • Benchmarking outcomes are timebound. So it is very important that you make this a mandatory activity in your procurement calendar.
  • Be careful not be demotivated after benchmarking if the gaps and substantial. Never try to benchmark your company with best in class and act without a roadmap. This will exhaust your team and will demotivate them. Break the journey to small simple steps.
