The role of a Scrum Master is not to create team harmony. It's to help create value.


A recent McKinsey report explored the differences between doing work and creating value in the Agile context. One of the main takeaways was that Agile coaching is biased toward enabling Scrum done right at the expense of delivering value well.


But this can change. Here are 6 ways Scrum Masters can help their teams focus on value:


1️⃣ Teams need to understand their customers and the problems they are committed to solving. Rather than having only the PO communicating with customers on a regular basis, the whole team should be involved. This gives team members a clearer understanding and a more aligned vision of the whole picture. If not possible, Scrum Masters should, at least, direct the team to think about Customer Personas before jumping straight to the technical solution. You can't build the right solution if you don't know what the problem is.


2️⃣ During planning sessions, teams tend to focus on sizing the work. This could be pinned down to Agile frameworks such as Scrum, evoking the need for estimations. But even the latest version of the Scrum Guide (2020) changed to place more focus on value. As a Scrum Master, you can lead your team to use Value Markers and assign them to backlog items. These markers include, for example, market value, customer value, commercial value, efficiency value, or future value. Value is multi-layered and guiding your team in this direction will let them play an active role in deciding the way in which they deliver work.


3️⃣ Both the PO and the rest of the team can become too insular and short-sighted as the project goes along and they focus on solving specific issues. To counteract this, the Scrum Master can help the team do Stakeholder Mapping. This is a powerful technique to understand the different groups of people who have a stake in the project, just so teams develop effective strategies to manage and communicate with them. It can also help teams identify potential conflicts, challenges, and opportunities.


4️⃣ Product Owners are responsible for managing stakeholders and that often includes answering the dreaded question of "when will this be done?". Scrum Masters can guide POs to the Monte Carlo technique to reach an answer. This mathematical approach takes historical data and a range of possible future scenarios to provide more accurate predictions. It involves generating random samples from a probability distribution and using them to estimate the probability of completing the project on a specific date.


5️⃣ Scrum Masters can borrow elements from other Agile frameworks, such as Kanban to help teams generate value. An interesting element in Kanban is the blocker policy. This is a tool that helps teams identify and manage obstacles impeding the flow of work. It is designed in a way that increases visibility into the team's workflow and improves the delivery of value.


Experienced Scrum Masters or Agile Coaches play a vital role in guiding the team to approach work with a sharp focus on delivering value. Remember, the pursuit of value is an ongoing process, and it's important to keep learning, experimenting, and adapting to find new ways to drive success.
