When managers and leaders are confronted with dozens of AI tools, each with multiple features, integration points, and use cases, they inevitably face cognitive overload.

Cognitive overload isn't just an inconvenience – it's a serious impediment to effective decision-making and strategic leadership. Research has shown that excessive cognitive demands significantly hamper our ability to process information, make connections, and draw insights. Form a dedicated internal AI working group with representatives from key departments including IT, legal, product, and human resources. This group serves as your organisation's cognitive filter, processing complex AI developments and distilling them into actionable insights for leadership. By creating this structural buffer, you reduce the cognitive load on individual decision-makers while ensuring comprehensive oversight.

"It's going to take experts within your organization to come together and figure out how to move AI forward in a safe manner," notes Deanna Ballew, a senior product executive cited in the research. Limiting this group to 5-7 members maintains effective collaboration while ensuring diverse perspectives.

2. Implement a Tiered Classification System

Develop a simple classification framework that organises AI applications into 5-7 categories based on their primary function (e.g., customer service, data analysis, content creation, IT/ cybersecurity, process automation). This cognitive chunking allows leaders to think about AI capabilities in meaningful groups rather than as an overwhelming collection of individual tools.

When evaluating new AI tools, immediately assign them to a category, helping decision-makers context-switch more efficiently and compare similar solutions against consistent criteria. This approach aligns with research on how structured information improves recall and comprehension.

Training programmes should incorporate principles of cognitive load management alongside technical skills. When employees understand how their brains process information, they become more effective at leveraging AI tools without becoming overwhelmed by them.

I liked this application of the 7±2 rule Bryce Biggs. Got me thinking about People- Process- Systems (and maybe other elements signposting by the Symbols we are familiar). Also, about scarcity and game theory around a limited/focused number and how you manage tools in and out e.g. can a tool 'not count' by already been in a dominant/primary function then others and what this means to it's usefulness. I like the 'king to be displaced' pattern to swap tools in and out with some known lead time or effort (so not every week?!). Anything that provides an approach to making sense and avoiding overwhelm is of interest. As you know, there is an element of six this and that in the work we've done together and you commented on it's coherency last week. So, I like this for the same reason. Nicholas Edouard-Betsy
