Beyond Transactions: Connection Factor amongst Agile Teams

Agile is not just about frameworks—it is about people. Yet, many Agile teams operate transactionally, delivering work without feeling truly connected.

Without Connection Factor, a key element of psychological safety, teams hesitate to speak up, share concerns, or challenge ideas. This weakens collaboration, leading to disengagement, recurring issues, and surface-level retrospectives. Here is how an Agile team transformed their retrospectives by embedding Connection Factor into their Agile culture.

An Agile Team Experience: Silence in Agile Retrospectives Prevents Team Connection

✅ Problem: An Agile L&D team struggled with low engagement in retrospectives. Team members hesitated to share workflow concerns, fearing conflict or slowing down planning. Conversations were task-driven, making retrospectives feel like a formality rather than a space for real dialogue.

✅ What They Did:

1️⃣ Reframed Feedback → Instead of isolating problems, they asked: “What moments in this iteration made you feel most connected to the team?”

2️⃣ Emotional Check-ins → A quick check-in before retrospectives surfaced team morale and engagement levels.

3️⃣ Storytelling for Team Bonding → Retrospectives included five minutes of shared wins and challenges, reinforcing trust and belonging.

Some Coaching Questions that was asked to Strengthen Connection Factor

🔹 “When did you feel most connected to the team this iteration?” 🔹 “What was a moment where you felt like you truly belonged?” 🔹 “How do you know when you are valued in this team?” 🔹 “What makes you feel included when we collaborate?” 🔹 “What’s one small thing we can do to strengthen our connection?” 🔹 “How can we support each other in ways that matter to us?”

The Team’s Responses

At first, responses were brief and hesitant: 💬 "I don’t know... we just did the work." 💬 "We finished on time, so I guess that was good?”

As retrospectives evolved, responses deepened:

✅ “The brainstorming session felt like real teamwork, not just dividing tasks.”

✅ “I appreciated when someone checked in on me—I usually don’t talk about that at work.”

✅ “I used to figure things out alone, but now I feel comfortable asking for input.”

By week 16, psychological safety had taken root—the team had shifted from transactional interactions to meaningful connections.

Measurable Impact

📌 Before: Only 41% of team members felt emotionally connected.

📌 After Four Months:

✔ Connection increased from 41% to 78%.

✔ More informal conversations outside retrospectives, strengthening trust.

✔ Increased participation and honesty in retrospectives, leading to better problem-solving.
